Get Black Friday Meta ad sets live by November 20, so each has a week to reach the roughly 50 results Meta needs before Black Friday (November 27). Fund each at about 7 times your target CPA per day, build replacement ads in advance, and make no significant edits from Thanksgiving through Cyber Monday (November 30).
That means having enough different ads ready before the freeze, then spotting which one has tired once the peak starts. Segwise is an AI creative analytics and creative generation platform that helps you build offer versions and spare ads from your winning hooks and visuals before November 16, then flags any live ad that tires during the peak, by email or Slack.
This playbook is the seasonal companion to our guide to scaling Meta ads in 2026. It gives you a dated calendar, the thresholds behind each date, and the edits Meta says will push an ad set back into learning.
TL;DR
- DTC brands running one account: test concepts now, lock winners by mid-November, launch the offer ad sets by November 20, then freeze. Judge the weekend on cost per purchase, not CPM.
- Agencies running many accounts: the bottleneck is creative volume across clients. Plan live ads plus one ready replacement for each, per account, before November 16.
- Small budgets (under about 7 times your CPA per day): run fewer ad sets. One well-funded ad set that leaves learning beats three that stay "Learning limited".
- Scaling spend on the peak days: use Meta's budget scheduling instead of editing budgets by hand on the day.
- After Cyber Monday: costs fell fast in 2025 but were still above normal on December 3. Switch to shipping-cutoff and gifting creative, and judge December on real acquisition cost.
Black Friday 2026 Meta ads timeline: what to do each week
Here is the calendar for 2026. Thanksgiving is Thursday, November 26, Black Friday is November 27 and Cyber Monday is November 30. The thresholds come from Meta's own help pages and are explained in the sections below.
| Dates (2026) | Phase | What to do | Threshold to hit |
|---|---|---|---|
| Nov 2 to Nov 8 | Build and test | Test new concepts on your evergreen campaigns while impressions are still close to normal prices. Grow email and SMS lists. | New concepts get a fair read: about 50 results per ad set per week |
| Nov 9 to Nov 15 | Lock winners | Pick the concepts that won. Make offer versions of them and a spare for each. | One spare ad for every ad you plan to run |
| Nov 16 to Nov 20 | Launch offer ad sets | Submit ads by Nov 18 so review is done, and have the offer ad sets delivering by Nov 20. Set up budget schedules for the peak days. | 7 days of delivery before Black Friday |
| Nov 21 to Nov 25 | Hold | Watch, don't restructure. Build reserve ad sets so they are ready to publish. | No edits that reset ad sets still in learning |
| Nov 26 to Nov 30 | Thanksgiving to Cyber Monday | Freeze structure. Let scheduled budgets do the scaling. Swap creative only by the rule below. | Cost per purchase inside your break-even |
| Dec 1 to Dec 3 | Cyber week tail | Last-chance and extended-offer creative, then wind the offer down. | Costs still above baseline in 2025 |
| Dec 4 to Dec 31 | Q4 holiday | Gifting, shipping-cutoff and gift-card creative, then January retention. | Judge on acquisition cost, not CPM |

When should Black Friday creatives go live?
Have your Black Friday offer ads delivering by November 20, a full week before Black Friday. The reason is the learning phase. Meta says an ad set usually exits learning "after about 50 results in the week after the ad set's last significant edit", and that during learning "ad sets are less stable and usually have a higher CPA", according to Meta's learning phase page. An ad set that launches on Black Friday spends the most expensive days of the year still learning.
Working back from November 20: four launch deadlines
Work back from that date:
- Submit ads by November 18. Meta says "most ads are reviewed within 24 hours, although in some cases, it may take longer", per Meta's ad review page. Two days covers a slow review or a rejection you need to fix.
- Schedule, don't wait. You can submit an ad with a future start date. Meta says it "will go through ad review, but won't begin delivering until your start date."
- Start the offer early, or use creative that works both before and during it. Swapping the creative in a live ad set resets learning. If your sale only starts on November 27, either open it early (early access for subscribers, an early-bird price) or launch the Black Friday ad set on November 20 with creative that makes sense before the discount starts. Don't plan to change the creative on the morning of Black Friday.
- Start testing new concepts now. Run them on your evergreen campaigns in early November. Our creative testing guide for Meta covers how to set up a clean test.
How much creative do you need for Black Friday?
Rule of thumb: plan 3 to 6 materially different ads per ad set, only as many ad sets as your budget can push out of learning, and one ready replacement for every live ad. More is not better. Meta warns that "when an advertiser runs too many ads at once, each ad delivers less often", so "fewer ads exit the learning phase", on its ad volume page.
Put the variety inside each ad instead. Meta says "one ad can contain multiple (up to ten) creative assets", so a single ad can carry several sizes, hooks or images without adding more ads.
Step 1: Work out how many ad sets your budget can support
Meta's 50-results-a-week line gives a minimum daily budget per ad set. This is our arithmetic, not a Meta number:
Minimum daily budget per ad set = 50 × target CPA ÷ 7, or about 7 × your CPA.
| Daily Meta budget | Target CPA | Minimum per ad set | Ad sets that can leave learning |
|---|---|---|---|
| $500 | $40 | about $286 | 1 |
| $2,000 | $40 | about $286 | up to 6 |
| $10,000 | $60 | about $429 | up to 23 |
Treat the last column as a ceiling, not a target. Most accounts do better with a few well-funded ad sets.
Step 2: Count the creative you need per ad set
A brand on $2,000 a day might run three ad sets (new customers, past visitors and an offer ad set), each with four ads. That's 12 live ads, 12 spares, and 3 to 10 assets inside each ad for sizes and variations.
Step 3: Make the replacement ads different, not just new
When Meta flags fatigue it recommends "a new image or video that is materially different from the original creative", per Meta's creative fatigue page. A new headline on the same video usually isn't enough.
Build spares from proven hooks: Segwise lets you make offer versions and spares from the hooks and visuals that already win, each network-ready in the sizes Meta needs. Start a free trial.
How do Meta CPMs change around Black Friday?
They rise sharply in Black Friday week, but the start date moves from year to year.
Black Friday 2025 Meta CPMs vs September, day by day
The best recent public data we found is from Lebesgue's Black Friday CPM analysis, published October 16, 2026. It covers $22.6 million in Meta spend from September through November 2025, compared with the same brands a year earlier. All figures are the median brand against its own September CPM.
| Date (2025) | Median CPM vs September |
|---|---|
| Nov 10 (first clear daily rise) | +13% |
| Nov 20 (one week before Thanksgiving) | +27% |
| Nov 27 (Thanksgiving) | +53% |
| Nov 28 (Black Friday) | +84% |
| Dec 1 (Cyber Monday) | +71% |
| Dec 2 (Tuesday after Cyber Monday) | +48% |
| Dec 3 (Wednesday after Cyber Monday) | +20% |
What the 2025 CPM data means for your 2026 plan
Three things in that report matter for planning:
- The ramp starts on different dates. In 2024 the first week at least 10% above September was October 14. In 2025 it was November 10. Black Friday week was +80% in 2024 and +59% in 2025. Plan for costs to climb any time from mid-October.
- Higher CPMs did not mean worse results. In Black Friday week 2025 the median brand's CPM rose 59%, but its conversion rate rose 48%, its cost per purchase fell 20% and its Meta-reported ROAS rose 19%.
- Cutting spend doesn't avoid the rise. Lebesgue reports one fashion brand that spent 60% less than in September and still saw its CPM rise 78%. Its category groups were small (home and decor +116%, beauty, health and supplements +42%), so Lebesgue calls them observations, not benchmarks.
Why cost per purchase beats CPM during BFCM
Meta itself warns against reading CPM alone. If you optimise for conversions, "looking at the cost per thousand impressions (CPM) may not be a good indicator of performance", says Meta's page on performance fluctuations. Use cost per purchase against your break-even to decide whether to scale.
Should you edit Meta campaigns during BFCM?
Mostly no. From Thanksgiving through Cyber Monday, leave ad sets that are working alone.
Which Meta edits reset the learning phase?
Meta's own help page on edits lists the changes that send an ad set back into learning:
| Change | Resets learning, per Meta | BFCM rule |
|---|---|---|
| Change targeting, creative or optimisation event | Yes | Don't, on live ad sets |
| Add a new ad to an existing ad set | Yes | Launch new ads in their own ad set |
| Change bid strategy | Yes | Don't |
| Pause an ad set for 7 days or longer | Yes, when unpaused | Avoid pausing evergreen ad sets for the weekend |
| Change budget, bid cap, cost or ROAS goal | Depends on size | Small steps only, or use budget scheduling |
| Change the budget on an Advantage+ campaign budget | Can reset several ad sets at once | Plan these changes before Nov 26 |
| Add a new ad set to a campaign | No, the other ad sets don't re-enter learning | The safe way to add replacement creative |
Meta gives a size example for budgets: going from $100 to $101 "isn't likely" to reset learning, but going from $100 to $1,000 "may". It doesn't publish an exact cut-off.
When is it worth editing a live ad set during BFCM?
The decision rule: edit a live ad set during BFCM only when both are true: its cost per purchase is outside your break-even, and Meta shows a "Creative fatigue" status. Meta shows that status when an ad's cost per result is "more than or equal to twice as much as ads that you ran in the past" (between 1x and 2x, it shows "Creative limited"). Even then, don't add the replacement ad to the tired ad set. Launch it in its own ad set. For the signs to watch before Meta's status appears, see why Meta ads stop working after two weeks.

How should you set Black Friday budgets on Meta?
Set the extra spend in advance with Meta's budget scheduling, so you don't have to edit budgets on the day.
How Meta budget scheduling works for peak days
According to Meta's budget scheduling page:
- it only works with daily budgets
- you can set up to 50 high-demand periods per campaign or ad set, each at least three hours long
- the total during a period "cannot exceed eight times the daily budget" (a $100 daily budget allows up to $800)
- the budget goes back to the original daily amount when the period ends
Meta's pages don't say whether a scheduled increase can trigger learning, so set schedules up before November 26. Don't add them on Black Friday morning.
Why daily spend can run over your daily budget
Expect daily spend to wander. Meta says it may "spend up to 75% over your daily budget on some days and less on others", but no more than seven times the daily budget in a week. On a busy day that can look like overspend when it isn't.
A dated Black Friday budget plan for Meta
A practical budget plan:
- Nov 20 to 25: fund each offer ad set at or above about 7 times target CPA per day, so it leaves learning before the peak.
- Nov 26 to Dec 1: add high-demand periods for Thanksgiving evening through Cyber Monday. Size each one from your margin and stock, not from how high CPMs go.
- Dec 2 onward: let the schedules expire. Cut spend on ad sets whose cost per purchase is above break-even.
Black Friday ad examples: which ad types fit each phase
The table lists the common Black Friday ad types and where each fits. Three real ads from the Meta Ad Library follow it.
Eight Black Friday ad types and where each one runs
| Ad type | How it's built | Best phase | Where it runs |
|---|---|---|---|
| Offer-led static | Product photo, the offer as one short line, your best proof point (a review, a key spec) underneath | Launch to Cyber Monday | New customers and past visitors |
| Proof-first, offer-second | Your proven evergreen hook in the first frame, the discount added as a second line or end card | Launch to Cyber Monday | New customers |
| Early-access teaser | "Subscribers shop first" with a sign-up link | Nov 9 to Nov 20 | New customers |
| UGC-style unboxing or review video | A face to camera in the first two seconds, the product in hand, the offer at the end | Whole season | New customers |
| Bundle or gift-set carousel | One card per item and a final card with the bundle price | Launch to mid-December | Past visitors and buyers |
| Catalog ads with an offer overlay | Your product feed with the discount shown on each image | BFCM weekend | Past visitors |
| Last-chance or extended offer | "Ends tonight" or "extended to Wednesday", using the creative that already won | Nov 30 to Dec 2 | Past visitors |
| Shipping-cutoff and gift card | "Order by" your last delivery date, then gift cards after the cutoff | December | Everyone |
Three real Black Friday ads from the Meta Ad Library
Three real Black Friday ads from past seasons, each still listed as active in the Meta Ad Library when we checked on November 3, 2026:
- Early-access teaser: PLUFFI Slippers. Started running on November 18, 2024. The copy opens "Pssst… You’re getting EARLY ACCESS to our Black Friday sale!", adds a gifting line, and gives the code FRIDAY.
- Offer-led video, launched early: JAXXON. An 18-second video ad that started running on November 19, 2025, more than a week before Black Friday. The copy reads "Black Friday starts NOW. Up to 55% OFF" with a "best sellers sell fast" urgency line.
- A separate offer for past buyers: Duppe Scents. A 28-second video ad that started running on November 27, 2025, Thanksgiving Day. It tells returning customers "This isn’t the public Black Friday deal" and offers a bundle of 4 full-size and 4 minis for $99.
The JAXXON ad fits the early-launch timing in this playbook, and the Duppe Scents ad shows one way to give past buyers a different message from new customers.
What to do with Q4 Facebook ads after Cyber Monday
Don't assume costs reset on December 1. In Lebesgue's 2025 data the median brand's CPM was still 48% above its September level on December 2 and 20% above on December 3, and Lebesgue advises judging post-BFCM campaigns "on actual acquisition cost rather than assuming prices reset on a set date."
- Dec 1 to 3: run last-chance or extended-offer creative, then end the offer cleanly. Extending a sale over and over teaches buyers to wait.
- Through mid-December: switch to gifting angles and shipping-cutoff messages for your carriers' last delivery dates.
- After the cutoff: gift cards, digital products, and "treat yourself" angles.
- Late December: move budget toward retention and January products. Retarget Black Friday buyers with complementary items rather than the same discount.
Where Segwise fits: creative volume before the spike, fatigue checks during it
The two creative problems in this playbook are making enough materially different ads before November 16, and spotting which ones tire during the peak. Segwise helps with both.
Before the spike: offer versions and spares from winning ads
The Creative Generation Agent lets you make statics and videos up to 30 seconds, including AI UGC-style ads, from your own winning patterns. For Black Friday, that means taking the hooks and visuals that already win and making offer versions and spares from them. Every draft is network-ready in the sizes Meta needs, and generated statics come with a recommended campaign and ad group to run in, which helps when each replacement needs its own ad set. Your team reviews, edits and approves every draft before anything ships. Agencies use it for volume: Medialicious, a digital ad agency, reports pulling about 150 assets a week from Segwise (customer-reported).

During the peak: catch tired ads with Fatigue Tracking
Fatigue Tracking lets you set your own rule, for example a ROAS drop over a short window, and sends an email or Slack alert when a creative crosses it. That tells you which ad to replace, so you can launch the replacement in its own ad set and leave healthy ones alone.

Doing it all in one chat with the Segwise agent
You can use each agent on its own, or do it all in one place by chatting with the Segwise agent: ask how your ads are performing, see what competitors are running, and make new ads from your winners. Our guide to an AI copilot for performance marketing shows how teams use that chat day to day.
What Segwise doesn't do during Black Friday
Your team still launches and edits ads in Ads Manager. If you run fewer than about ten ads in one account, Meta's own "Creative limited" and "Creative fatigue" statuses may be all the fatigue tracking you need. Segwise starts at $499/month for advertisers spending up to $250K/month, with a special 50% discount for startups spending under $50K/month, and includes a 7-day free trial.
What to do before Black Friday 2026 starts
The short version for Black Friday 2026: have your offer ad sets delivering by November 20, funded at about 7 times your target CPA per day, so each one can leave learning before November 27. From Thanksgiving through Cyber Monday, hold your structure, let budget schedules do the scaling and judge the weekend on cost per purchase rather than CPM. When an ad does tire, its replacement goes into a new ad set of its own. The step to take this week is to lock your winning concepts and build an offer version and a spare for each one before November 16.
